SEO vs PPC: An Honest Comparison From People Who Only Do One

We do SEO and we do not sell PPC, which makes this comparison more honest than most. Here is when paid genuinely beats organic.

SEO vs PPC: An Honest Comparison From People Who Only Do One

We do SEO. We do not sell PPC. So we have no commercial reason to tell you paid search is good, and we are going to tell you when it is.

PPC buys attention. SEO earns it. And the honest comparison is not which is better, because they do different things and the right answer is usually both.

PPC is right when you need traffic now, when you are testing whether a market exists, when the search is transactional and immediate, or when the term is so competitive that organic will take years.

SEO is right when you are building an asset, when the cost of paid is unsustainable, when the query is informational, and when you want traffic that does not stop the moment you stop paying.

The clearest way to see the difference: PPC stops the day you stop paying. SEO keeps working. And PPC works today, and SEO does not.

The honest comparison

PPC SEO
Speed Today Months
Cost shape Ongoing. Stops when you stop. Front-loaded. Compounds.
What you own at the end Nothing An asset
Predictability High. You can forecast it. Low
Best for Transactional, immediate, testable Informational, comparative, durable
Scales with Budget Work and time
Risk You are renting your traffic An algorithm update

When PPC is genuinely the right answer

And we do not sell it, so believe us.

You need traffic this week. SEO cannot do that. Nobody should pretend otherwise.

You are testing whether a market exists. PPC is the fastest, cheapest market research there is. Run it for two weeks, see what converts, and then build the SEO around what actually worked rather than around what you assumed. This is genuinely the smartest use of PPC and almost nobody does it.

The term is transactional and immediate. Emergency plumber. Locksmith. Towing. The searcher is going to click the first credible thing they see and they are not comparing.

The organic SERP is uncontestable. If a term is dominated by three national brands with a decade of authority, and your client is a small business, paid may be the only way onto that page at all. Saying so is honest.

You have a promotion, a launch, or a deadline. SEO does not do deadlines.

And you are already ranking organically and want the whole page. Owning the ad slot and the organic result is a legitimate strategy and it works.

When PPC stops making sense

When the cost-per-click makes the economics impossible.

Look at the legal market: divorce lawyer seo carries a $271.49 CPC. At that price, a firm converting one client in forty clicks has paid over £8,000 to acquire them. It can still work, because the client is worth more. But it means the organic ranking is worth an extraordinary amount, because it is delivering, free and permanently, the traffic the competitor is paying £271 a click for.

That is the SEO business case in one sentence, and it is best made with the competitor's own ad spend.

When the query is informational. Nobody clicks an ad on "how does a pension work." They want to learn, not buy, and the ad is noise.

When you stop paying and it all stops. A business that has spent five years on PPC and nothing on SEO has bought five years of traffic and owns nothing.

The thing that changed in 2026

And this is the part most SEO-versus-PPC articles have not caught up with.

AI Overviews are absorbing the informational click. Around 93% of Google AI Mode sessions end without a click at all.

Which cuts both ways, and honestly:

It weakens informational SEO, because the answer appears without anybody visiting your site. The traffic falls even though the ranking holds.

And it makes transactional and local search more valuable to both channels, because those are the queries a generated answer cannot resolve. A language model cannot tell someone whether you have the part in stock, or book them an appointment, or send someone to their house today.

And it makes the thing PPC cannot buy more valuable: being named in the answer. You cannot pay to be cited in an AI Overview. You can only be the source it trusts, and that is earned, and it is earned through exactly the work SEO does. → The agency guide to AI search · Answer engine optimisation

What we would actually tell a client

"Run PPC for the transactional terms while we build the organic. Use it to find out what converts. Then let us build the durable version of whatever that turns out to be."

"And do not let anybody, including us, tell you that one channel is the answer."

We do not sell PPC, and we will happily work alongside the agency that does. We will even tell them what the search data says is worth bidding on, because it is the same data. → For PPC agencies

Is SEO better than PPC?

They do different things. PPC buys attention and works today, and stops the day you stop paying. SEO earns attention, takes months, and keeps working. For most businesses the right answer is both, in the right order.

When should I use PPC instead of SEO?

When you need traffic this week, when you are testing whether a market exists, when the query is transactional and immediate, or when the organic results are dominated by national brands you cannot realistically displace.

When is PPC not worth it?

When the cost-per-click makes the economics impossible, when the query is informational and nobody clicks ads on it, and when you realise you have spent five years buying traffic and own nothing at the end of it.

Should I do SEO and PPC together?

Usually yes, and the smartest sequence is to use PPC to find out what actually converts, then build the durable organic version of exactly that. Almost nobody does this and it is the best use of a paid budget there is.

How have AI Overviews changed the SEO vs PPC question?

They absorb the informational click, which weakens informational SEO, and they make transactional and local search more valuable to both channels. And they create something PPC cannot buy: you cannot pay to be cited in an AI Overview. You can only be the source it trusts.

Why should I trust this comparison?

Because we do not sell PPC. Every other version of this article is written by an agency that sells both, which means it is selling you both.
